FORFIRM Consulting SA | StrategyAI Convergence Governance
Business, IT, Data, People. One objective. No overlap.
From AI Experiments to Enterprise Scale
01 Abstract
Organizations are rapidly adopting GenAI and Agentic AI, yet few are successfully scaling capabilities across the enterprise. The challenge is no longer technology adoption. It is the ability to align business priorities, operating models, governance and people behind a common transformation agenda. While 52% of organizations are already piloting or using Agentic AI, only 23% have achieved scaled adoption, highlighting a growing execution gap between experimentation and enterprise value realization.
FORFIRM's AI Convergence Governance framework closes this gap by bringing together Business, Data, IT and People around one shared objective, with clear accountabilities and no overlap in responsibilities. The framework starts from the business outcome, redesigns the process before selecting the technology and embeds governance, compliance and change management from the beginning. For Agentic AI, the objective is controlled autonomy: risk-tiered agents operating within guardrails, human-in-the-loop controls, auditability, rollback procedures and continuous monitoring. Aligned with FINMA expectations, Swiss data-sovereignty requirements and, where applicable, the EU AI Act and DORA, the framework provides a structured path from strategy and use-case identification to controlled deployment, measurable business outcomes and enterprise-wide scaling.

The 4 Pillars of Convergence Governance
Business Alignment
Start from a measurable business objective, identify the process where value is generated and define the business case and success KPIs before selecting the technology.
Agentic AI Controls
Classify every agent through risk tiering and embed active guardrails, audit trails, personal data protection, human oversight and centralized control mechanisms to enable controlled autonomy.
Architecture & Data
Design a secure architecture based on verified enterprise data, RAG and vector databases, ensuring Swiss data sovereignty, cybersecurity and safe integration with existing systems.
Responsibilities & Method
Define clear ownership through a RACI model, maintain the No Overlap principle and coordinate Business and IT throughout the Proof of Concept and the end-to-end delivery process.
Business Objective
Define the expected business impact and success criteria at the beginning of the initiative.
Process Identification
Identify where value, inefficiencies and operational risks originate within the selected process.
Process Redesign
Design the workflow, decision points, responsibilities and interaction between people and AI.
Implementation
Integrate GenAI into existing applications, data environments and operational systems.
POC & Validation
Test the solution in a real process and validate both technical performance and business KPIs.
Scale & Adoption
Extend the solution across the organization through governance, monitoring, training and improvement.
